New baby on the way juggling sleeping arrangements

We have been transitioning sleeping arrangements for several months now. Currently, I am in the guest bed because it is a much more comfortable mattress for me and I can stretch and use my body pillow. DH typically sleeps in our bed and we start DS in a twin bed next to ours and he ends up with DH in ours by the end of the night. The last two night is pretty much a foreshadowing of what is to come. DH has slept with me and we've been woken up to DS crying between 12 and 2 a.m. I really wanted DS transitioned into his own room in the next month because we simply don't have the space in our bedroom for a twin bed, our bed and a co-sleeper for the baby. We set the twin bed up a few months ago and DS (who is 21 months) will sleep alone in there a good part of the night, but either needs comforted back to sleep in his own bed or will move into ours. I do know that there is no way 4 bodies can sleep in our bed come the end of Dec. I am hoping DD will use the co-sleeper, but DS never did. Does anyone have suggestions, ideas, or thoughts on this situation? I don't want DS to have the idea he is getting the boot because of the baby hence wanting to do this transition sooner than later. I am starting to worry. Thanks in advance.

Can you switch to one larger bed?
