Not catching cue until he's starting to poo!

We only EC part time and have been doing pretty good. In the morning I set him on the potty and he goes pee and poo. Then he poos two more times a day. For a while I was catching these (on days were home together) and getting him on the potty before he begins to go. Now I've only been getting his cues once he has started going. This has resulted in some yucky situations. I've been trying really hard to pick up on his cues but haven't been able to get him before he starts to poo. What can I do to avoid taking off a half way filled dipe? What do the rest of you do when you've got a baby who is going and has  a smooshed dirty dipe?

If you know a general time of day he has his 2nd and 3rd poo, maybe you could have him go diaper free then? You could also use split crotch pants. I always found it easier to clean up a dollop in the floor than one smooshed in a trainer or diaper!
